What is the late majority?

The late majority is the fourth segment in Everett Rogers’ Diffusion of Innovations curve (1962) — the ~34% of a market that adopts a new technology only after it has become mainstream and the risk of choosing it has been substantially reduced. They come after innovators (2.5%), early adopters (13.5%) and early majority (34%), and before laggards (16%).

Characteristics

  • Risk-averse: wait for clear social proof, references and category consolidation.
  • Price-sensitive: expect competitive pricing once the category is established.
  • Skeptical of vendor pitches: trust peer references far more than salespeople.
  • Demand turnkey solutions: not interested in configuring or co-developing — want the product to “just work”.
  • Larger budget cycles: typically require RFPs, procurement involvement and security reviews.

How to sell to the late majority

The motion that wins early adopters — novel positioning, deep customisation, founder-led sales — actively repels the late majority. Reaching them requires:

  • Heavy investment in customer references, case studies, analyst recognition (Gartner, Forrester).
  • Productised packaging with predictable pricing tiers.
  • Channel and partner ecosystem (resellers, system integrators).
  • Enterprise-grade security, compliance certifications (SOC 2, ISO 27001).

Strategic significance

Reaching the late majority is where a category moves from “innovation” to “infrastructure”. Companies that successfully cross both the chasm (early adopter to early majority, per Geoffrey Moore) and into the late majority capture the largest revenue pool — but require a different operating model than the early-stage motion.
